With the launch of the company's outstanding factory construction project, in order to promote lean management, improve the efficiency of warehouse management, optimize resource allocation, and ensure the smoothness and efficiency of the production process, Guizhou Qianjin Rubber and Plastic Technology Co., LTD. (hereinafter referred to as "Qianjin Rubber and Plastic Company"), a subsidiary of the Municipal Industrial Investment Company under Guiyang Industrial Control Group, has taken optimizing warehouse management as the entry point for the construction of an outstanding factory, comprehensively sorted out, improved and restructured warehouse management, and continuously enhanced the efficiency and quality of warehouse management work.

Excellence-Oriented, Layout Reimagined: Optimizing Space with Smart Planning 

Guided by the core principles of the Excellence Factory initiative, and in response to constraints posed by limited warehouse space, Qianjin Rubber & Plastic’s Lean Production Project Team carried out a comprehensive overhaul of its existing warehouse layout. 

Through in-depth analysis of product flow and storage demands, the team introduced advanced stacking techniques and reconfigured storage structures to maximize space utilization and increase storage capacity per unit area. According to characteristics and sales trends, finished goods were reorganized based on type, sales frequency, and size to enable categorized, efficient storage. This targeted zoning reduced search and handling time, accelerating internal logistics. Additionally, forklift and personnel pathways were redesigned, with aisle widths optimized according to standard pallet dimensions, to ensure unobstructed logistics channels. These adjustments minimized collisions and wait times during operations, markedly improving the efficiency and safety of the flow of inbound and outbound materials. 

Smarter Inventory: Visual Management and FIFO Execution 

As part of its ongoing pursuit of operational excellence, Qianjin Rubber & Plastic continues to position lean management as a key engine for cost reduction and efficiency enhancement in warehouse operations. 

Adhering strictly to the “First-In, First-Out” (FIFO) principle and the strategy of rotating out old stock to make space for new inventory, the company has conducted an in-depth analysis of categorized storage areas. Inventory structures are dynamically adjusted in alignment with product sales trends and seasonal demand patterns, significantly improving the turnover rate of finished goods. To strengthen inventory visibility and control, the company has expanded both the types and number of visual signage, effectively mitigating the risks of expired or slow-moving inventory accumulation. For non-conforming materials, a dedicated storage zone has been designated, supported by a detailed tracking ledger and standardized operating procedures. Unnecessary workflows have been streamlined or eliminated. Work priorities and execution sequences have been refined. These efforts are embedded within a PDCA (Plan–Do–Check–Act) continuous improvement loop. 

Looking ahead, Qianjin Rubber & Plastic will uphold the Excellence Factory philosophy by further exploring innovative management models. The company plans to gradually implement digital and intelligent systems, including barcode-based traceability for finished goods. By leveraging digital systems, the company aims to further strengthen and elevate its Excellence Factory initiative, propelling high-quality development to new heights.
