I. Leading with an Excellent Factory, Further Optimizing Warehouse Layout
In line with the company’s core principles for building a world-class factory, and given the limited warehouse space, the company’s lean production team conducted an in-depth exploration of the existing warehouse infrastructure, thoroughly reviewing and replanning the finished-product storage areas. By conducting a detailed analysis of product flow paths and storage requirements, the team maximized the utilization of warehouse space. Based on the characteristics and sales trends of different products, as well as their type, sales frequency, and size, the team implemented zone-based and category-specific storage arrangements. Additionally, the inspection area was relocated from the first floor to the second floor, while the first floor was reorganized into several functional zones: a butyl tire storage area, a standard tire storage area, an engineering tire storage area, and a shipping area—all designed to minimize the time and costs associated with product retrieval and handling.
II. Innovation in finished-product stacking and upgraded aisle planning
For finished-product management, we’ve adopted a new stacking method. By optimizing the stacking structure, we’ve increased storage capacity per unit area. We’ve also replanned the travel routes for stacker cranes and personnel to ensure unobstructed logistics channels, thereby reducing collisions and waiting times during operations. The width of storage locations has been optimized according to the standard width of commonly used pallets, ensuring convenient material handling while avoiding unnecessary space waste, and significantly enhancing both the efficiency and safety of raw material inbound and outbound processes.
III. Refine product labeling and implement a “first-in, first-out” strategy.
To ensure product quality and freshness, inventory is managed strictly according to the principle of “first-in, first-out; promote the new while phasing out the old.” The variety and quantity of visual identification labels are increased as needed. Each batch of incoming products is meticulously recorded, with details such as specific model numbers and production dates carefully noted. This enhances the accuracy and efficiency of inventory counts, making product management more transparent and effectively preventing the accumulation of expired or slow-moving products.
IV. Specialized planning for non-conforming materials to enhance the quality of inventory management.
For nonconforming materials, establish a dedicated storage area to ensure strict separation from conforming products and prevent any potential confusion. Clearly identify the production teams responsible for nonconforming materials. The Technical Center shall maintain a ledger for tracking nonconforming materials, while the Production Scheduling Center shall develop standardized operating procedures to eliminate unnecessary operations and steps, set reasonable work priorities and sequences, and implement continuous improvement initiatives. V. Conduct in-depth analysis of categorized storage locations to improve the turnover rate of finished products.
To continuously deepen the development of excellent factories and leverage lean management as the core driving force, we will effectively promote cost reduction and efficiency enhancement in warehouse management. We will conduct an in-depth analysis of categorized storage locations and dynamically adjust inventory structures based on product sales trends and seasonal demand, ensuring that best-selling products have sufficient stock while promptly reducing inventory levels for slow-moving items. This will help improve the turnover rate of finished goods and lower inventory costs.
